Team Process ICBC

From my role as Design Ops at ICBC, I worked on centralizing and organizing operational information for the design team into a unified ecosystem, enabling visibility into key metrics related to team structure, vacancies, turnover, time to fill, external consulting firms, onboarding and offboarding.

The Story

The design team is composed of more than 50 people distributed across different disciplines, squads and programs. A significant part of this structure is supported through external consulting firms, while much of the documentation and operational tracking remained fragmented or manually managed.

Although information related to vacancies, applications, hires, exits, tenure and team turnover already existed, much of the data was either inconsistent or lacked continuous follow-up, limiting decision-making and overall visibility into the evolution of the team.

From my role in Design Ops, I worked on consolidating this information into a more dynamic, measurable and actionable structure, enabling leaders and the Head of Design to gain clearer visibility into the operational and organizational status of the team.

My Main Objective

My main objective was to design a tracking framework for the design team structure, making it possible to visualize key indicators such as time to fill, turnover, tenure, new hires, exits, consulting firm performance and overall team status.

I also aimed to organize the flow prior to onboarding, understanding that the onboarding experience does not begin on the employee’s first working day, but from the very first interaction with a vacancy, an application and an external consulting firm.

Impact and Results

The initiative provided greater visibility into the real structure of the team, vacancy status, turnover, tenure and distribution across disciplines, squads and programs.

It also enabled the measurement of external consulting firm performance by analyzing the number of submitted candidates, response times, candidate conversion and effectiveness in filling open positions.

Consolidating this information transformed fragmented data into clearer and more actionable metrics for leaders and the Head of Design.
